Starting a file service
What does it take to run an ECU file service?
The tools, the skills, the systems and the habits a file service really needs, in the order you will need them, from people who run one.
In short
A file service needs someone who can tune files well, a master tool for the files customers send, a way to take orders and money, and fast, reliable answers. The tuning gets you started, and the answers keep the customers.
A file service looks simple from outside: a file comes in, a better one goes out, and money changes hands. Those who run one know the file is the smaller half of the job. This is what it takes, in the order you will need it.
What skills do you need first?
Calibration skill, without shortcuts. You or someone on your team must understand what a map does, why a change is safe, and when not to touch something. Customers forgive a slow answer before they forgive a car that drives badly. If you are still learning, the honest path is to work as a slave for a while, or to tune under someone experienced until your files stop coming back.
Which tools do you need?
At least one master tool for the customers you plan to serve, plus an editor. Which one depends on who you are selling to: master or slave explains the split. You do not need every tool on the market, because plain reads from any tool can come to you. You need the masters whose slaves you want to look after.
You will also need a good battery supply, a place to test, and a way to keep every original file for as long as you are in business.
What systems stop you drowning?
Everything else is paperwork, and it arrives on your first busy day. At the very least you need:
- A way to take orders with the car, the tool and the work in one place.
- A way to take payment, ideally before anyone opens the file.
- A way to keep every file, findable by software and hardware number.
- A way to send invoices with the right VAT.
- A way to tell the customer the file is ready, without a phone call.
Many services start on WhatsApp and a folder, and that does work, up to a point. The point usually arrives at about the third tuner or the tenth regular customer. There is more on that in moving off WhatsApp.
Customers come for the tuning. They stay because you answered at half past four on a Friday.
How fast do you have to be?
Fast enough that the car is still on the ramp. A slave standing beside a customer's car is losing money for every minute you take, and they will remember which file service answered first. Decide what you can honestly promise, say it, and keep it. Turnaround times covers how to set that up.
How do you know you are ready to open?
When you can answer these without thinking: what you charge for a Stage 1 on a common diesel, what happens when a customer says it does not feel right, who answers when you are asleep, and where a file from eight months ago is kept. If those have answers, the rest is details.
What does it cost to start on a portal?
You can start with no monthly fee. On Start you pay 20% of what your customers pay you, before tax, for your first 2 months, then the package that fits. The guide to starting goes through it step by step.
Questions
Do I need a company to start?
That depends on your country. Ask an accountant, because you will be taking payments and issuing invoices from the start.
Can I start part time?
Many do. Just be honest about your hours, because a customer beside a car needs to know when you will answer.
Should I start with one tool or several?
Start with the master your first customers need. A plain read from any other tool can still come to you.
